A Framework for Clarity

A simple mental model for understanding the layers of a brand - from visual identity to core purpose - and why most brands skip the most important part.

Most people think a brand is a logo. Some think it's a colour palette. A few think it's a tagline. None of them are wrong. But none of them are right either.

A brand is a system. It operates at multiple levels simultaneously - and the level most businesses focus on is the one that matters least. The Brand Pyramid is a mental model for understanding how those levels relate, and why building from the bottom up changes everything.

The five layers

1. Purpose - Why you exist

At the base of the pyramid sits your reason for being. Not your product, not your service - your conviction. What problem in the world do you actually care about solving? What would be lost if you didn't exist?

Most businesses skip this entirely. They start with what they sell. The ones that don't - that start with why - end up building brands that people feel something about.

2. Positioning - Where you play

Positioning is the strategic decision about where your brand sits in the market. Who is it for? Who is it not for? What makes it different from the alternatives? Positioning is where strategy meets identity.

Without a clear position, every design decision becomes a guess. With one, they become obvious.

3. Personality - How you show up

Your brand's personality is the set of human characteristics that define how it communicates. Is it authoritative or approachable? Playful or serious? Bold or understated? Personality governs tone of voice, imagery style, and the feeling someone gets when they encounter your name.

4. Identity - What people see

This is the layer most people call "the brand." Logo, colour palette, typography, graphic elements. The visual language. Identity is important - but it only works when it's an expression of the layers beneath it. A beautiful logo attached to no strategy is decoration. Identity attached to conviction is recognition.

5. Expression - Where it shows up

The top of the pyramid is all the touchpoints where your brand meets the world: your website, your social media, your packaging, your presentations, your customer service. Expression is where strategy becomes experience.

Why most brands are built upside down

The reason so many rebrand projects end in disappointment is that they start at layer four or five - identity and expression - without ever working through the layers beneath. A new logo feels exciting for six months. Then nothing has changed. Because nothing has changed.

Building from the bottom means the work is harder at the start. It means having real conversations about what you stand for before you choose a colour. But it means everything that follows - every design decision, every piece of copy, every campaign - is grounded in something real.

That's what makes a brand last. Not the logo. The conviction behind it.
